A failing cylinder head rarely fails without warning. The problem is, the symptoms are easy to misread — or ignore until the damage becomes catastrophic. Whether you're running a Toyota 1KD-FTV, a Nissan ZD30, a Ford/Mazda WEAT, or a Mitsubishi 4D56U, the warning signs are consistent. Here's what to look for.
The 7 Warning Signs of a Failing Cylinder Head
1. White or Grey Smoke from the Exhaust
This is the most recognisable symptom. White or grey smoke — especially on a warm engine — indicates coolant is entering the combustion chamber through a cracked or warped head. On diesel engines like the ZD30 and 1KD-FTV, this is often the first visible sign of head gasket failure caused by an overheated head.
2. Engine Overheating
A warped cylinder head disrupts the coolant passages, causing the engine to run hot. If your temperature gauge is climbing higher than normal — or spiking suddenly — don't ignore it. Continued driving on an overheating engine accelerates head damage significantly.
3. Coolant Loss Without a Visible Leak
If you're regularly topping up the coolant reservoir but can't find an external leak, the coolant is likely burning off internally. Check the overflow bottle — if it's consistently low, the head or head gasket is the likely culprit.
4. Oil Contamination in the Coolant (or Vice Versa)
Open the radiator cap (on a cold engine) and look for a milky, frothy residue. This is a classic sign of oil and coolant mixing — caused by a breach between oil galleries and coolant passages in the head. Similarly, check your oil dipstick for a creamy, light-brown emulsion.
5. Loss of Power or Rough Running
A cracked head can cause compression loss in one or more cylinders. You'll notice the engine feels flat, struggles under load, or misfires at idle. On common rail diesels like the 1KD-FTV and ZD30 CR, this can also trigger fault codes related to injector performance.
6. Bubbling in the Coolant Reservoir
With the engine running and the reservoir cap removed (carefully, on a warm engine), bubbling indicates combustion gases are entering the cooling system — a near-certain sign of head gasket failure or a cracked head.
7. Excessive Oil Consumption
If you're burning through oil faster than normal without visible external leaks, oil may be entering the combustion chamber via damaged valve stem seals or a cracked head. Blue-tinged exhaust smoke is a secondary indicator here.
Which Engines Are Most Susceptible?
Some engines are more prone to head issues than others — often due to design characteristics, cooling system demands, or age of the fleet in Australia.
- Nissan ZD30 (Navara D22, Patrol Y61): Notorious for head failures, particularly when the cooling system is neglected or the engine is pushed hard. The Common Rail variant has different head specifications to the Non-CR — using the wrong head is a critical mistake.
- Toyota 1KD-FTV (Hilux, Hiace, Prado): Known to crack under sustained high-load conditions. The 1KD is a high-compression engine and is sensitive to overheating events.
- Toyota 1KZ-TE (Hilux, Prado): An older engine with a well-documented history of head gasket failures, often linked to the factory head bolt design.
- Ford/Mazda WEAT (Ranger, BT50): The WEAT diesel is generally robust but susceptible to head issues when coolant maintenance is deferred.
- Ford/Mazda G6 (Courier, Bravo, B2600): A 2.6L petrol engine with a long service life — head issues typically arise from age and high kilometres.
- Mitsubishi 4D56U (Triton, Challenger): The updated 4D56 variant; head failures are usually linked to overheating or timing belt neglect.
Repair vs Replace: What's the Right Call?
A cracked head cannot be reliably repaired for long-term use in a working vehicle. Welding or epoxy repairs are temporary at best. If your head is cracked, warped beyond tolerance, or has suffered severe erosion around the combustion chambers, replacement is the only sound option.
